The AI era is exposing a structural problem most software organizations have been carrying quietly for years: the "developer" role was always doing four jobs — architecture, implementation, coordination, and research — and AI has made it impossible to keep pretending those are one job.
Engineering managers can't govern what they no longer review line-by-line. PR queues are the new bottleneck. Senior engineers are working harder and shipping less coherent systems. Restruct™ is a methodology proposal addressing that shift: a clear separation between architectural governance and implementation labor, a Principal Architect layer that operates AI execution under discipline, and the institutional scaffolding software has been missing.
Not a product. Not a framework. A methodology — open for the discipline to adopt, adapt, refine, and certify.
PREFACE
Restruct™ is intended as a thought-provoking operating philosophy for AI-native software organizations, not a rigid prescription. Organizations will adopt different aspects of the methodology according to their scale, culture, and operational realities.
This handbook is written from the perspective of someone who has spent the past two decades building and modernizing software organizations across a range of scales from early-stage startups through Fortune 500 modernization engagements and watching the same coordination pathologies recur across all of them. Restruct™ is an attempt to name what mature, governed software organizations actually look like once AI assumes most of the implementation labor, drawing on patterns from architecture, law, and the engineering literature where governance has long been a first-class concern. It is offered as an operating model to argue with, refine, and adopt selectively not as a finished doctrine.
